A CFO owns the numbers a company runs on: the close, reporting, cash, budgets, compliance, controls, and the relationship with banks, investors and auditors. The question is not whether a growing company needs that role, but how much of it, and how often.
What each model is
A full-time CFO is an employee who leads the finance function every day. A Virtual CFO is an external professional, often a Chartered Accountant, who takes ownership of the same responsibilities on a defined schedule: for example, a close review in the first week, an MIS pack by the 10th, a weekly cash forecast and a monthly review with promoters.
How they compare
| Virtual CFO | Full-time CFO | |
|---|---|---|
| Time | Scheduled days and deliverables | Every working day |
| Cost structure | A defined engagement, scaled up or down | Salary, benefits and recruitment cost |
| Start | Usually within weeks | Often three to six months to hire |
| Breadth | A firm's wider tax, audit and compliance experience behind one person | One person's experience, plus the team they build |
| Day-to-day presence | Limited to the agreed schedule | Always on hand for operational decisions |
When a Virtual CFO fits
- The accounts team records transactions well, but nobody owns forecasting, cash or board reporting.
- The finance workload does not yet justify a full-time senior salary.
- You need a specific outcome in the next year: a faster close, a cash forecast, a budget, or readiness for a fund raise.
- You want CFO-level judgement now, and a structured function a full-time CFO can take over later.
When a full-time CFO fits
- Finance decisions come up daily and need someone in the room.
- The company runs several entities, large teams or complex operations that need constant leadership.
- You are listed, close to listing, or under continuous investor scrutiny.
Questions that usually settle it
- How many hours a week of genuine CFO-level work does the business have today?
- What must be true in 12 months: a clean audit, a budget, a raise, a new system?
- Is there a capable finance manager who needs senior oversight, or no one at all?
- Can the business carry a senior salary through a three to six month hiring process?
Many companies use both in sequence: a Virtual CFO to build the function, then a full-time CFO who inherits documented processes and a working reporting cycle.
